When the team grows, but the structure doesn’t – what happens next?
That was the question facing one of our long-standing clients, a successful small business that had grown steadily over the years.
The Managing Director was at the heart of everything. Decisions, problem-solving, operations, it all ran through them. But as the team expanded, things started to slow down. Roles began overlapping, accountability blurred, and it was clear something needed to change.
They knew they needed a new structure – but didn’t know how to get there.
Step One: Focus on the Future
We started with the big picture.
Where was the business heading in the next 5–10 years? What did success actually look like?
Once we had that long-term vision, we could begin to shape a structure that would support it, not just now, but for the future.
Step Two: Review the Current Structure
Next, we took a good look at how things were working.
We reviewed job roles, mapped out responsibilities, and quickly saw where duplication was holding things back. Some team members were doing the same tasks. Others had unclear job definitions. The MD was spinning every plate.
So, we asked the key question: what does the business need to look like to reach those goals?
That became the starting point for the new structure.
Step Three: Map Out the Change
We designed a structure that aligned with the MD’s vision and gave clarity across the team.
From there, we reviewed whether the current team had the skills, strengths and aspirations to grow into these newly defined roles.
The good news? They did.
The restructure wasn’t about cutting roles - it was about recognising talent, removing blockers, and giving people the opportunity to step up.
Step Four: Communicate with Confidence
A big part of any restructure is how it’s communicated. People need clarity, not confusion.
We worked with the MD to create a simple, open communication plan so they could confidently present the new structure to the wider team. The message was clear: we’re growing, and we want you to grow with us.
The team responded positively, recognising that the changes gave them more autonomy, better direction, and opportunities to develop.
Step Five: Empower the Team, Free the MD
With clearer responsibilities and better delegation, the MD no longer needed to manage every task personally. That time and headspace could now be used to focus on business development, strategy, and future planning.
Meanwhile, the team stepped into their new roles with purpose. Having a clear structure made it easier to lead, support one another, and deliver results.
The Results
- Improved retention: Staff saw a future at the company, with clearer career paths and development opportunities.
- Reduced recruitment costs: Promoting from within meant less reliance on external hiring.
- Better business agility: With the right people in the right roles, decisions were faster and operations ran more smoothly.
- Stronger succession planning: The MD could now see a clear plan for the future leadership of the business.
Final Thought
This wasn’t a business in trouble. It was a business ready to evolve.
